There is no reliable per-square-foot price for commercial insulation. The number moves with the assembly, the system specified, working height, whether the building is occupied, and how much existing material has to come out first. A usable estimate comes from a takeoff against drawings or a site walk, not from an average.

Why a single square-foot price is not useful
Ask three contractors for a rate per square foot and you can get three very different answers that are all defensible, because each one is pricing a different scope. One may assume an empty building and open access. Another may assume night work around an operating facility. A third may exclude removal of the material already in place. The rate is not the variable that matters; the assumptions behind it are.
This is why a written estimate is worth more than a quote. A quote gives you a number. An estimate states the system, the area it covers, the thickness or performance target, and what was assumed about access and condition, which is what lets you compare two bids honestly.
Assembly and system: the largest single input
What gets installed drives more of the cost than any other factor, and it is dictated by the assembly rather than preference. Closed-cell spray polyurethane foam costs more per unit area than fiberglass, and on an exposed steel roof deck in a humid climate it can still be the correct call because it addresses vapor and air movement at the same time as heat. In a clean, correctly sized framed cavity, that same specification is money spent on performance the building will not use.
The practical decision points are whether the surface is irregular or continuous, whether the assembly needs to control vapor as well as heat, and whether it can dry if it does get wet. Those answers narrow the system before anyone prices it.
- Continuous versus cavity. Insulation outboard of the structure interrupts thermal bridging that cavity fill cannot reach, and it is priced and detailed differently.
- Substrate condition. Foam needs a clean, dry, sound surface. If the deck is wet or the existing material is failing, preparation becomes a real line item.
- Performance target. A specified R-value or assembly performance path, set by the adopted energy code, determines thickness and therefore material volume.
Height, access, and how the work gets reached
Commercial work happens at height far more often than residential work, and reaching the assembly can cost as much as covering it. A high-bay warehouse roof deck may need lifts, staging, and a spotter, and every hour of that is in the price whether or not it appears as its own line. Congested plant floors with piping, conduit, and equipment slow coverage rates in a way that square footage alone does not capture.
When you compare bids, check what each assumed about access equipment. That single assumption explains a large share of the spread between an unusually low number and a realistic one.
Occupied buildings change the schedule, and the schedule changes the price
Work in a building that keeps operating is a different job from work in an empty shell. Zones have to be isolated, stock and equipment protected, and areas returned to service before the next opens. Spray-applied systems add ventilation and a re-entry period during which the space cannot be occupied, which often pushes work to nights, weekends, or planned shutdowns.
None of that is padding. It is the cost of not interrupting the operation the building exists for. It should appear in the estimate as scheduling and access, not be buried inside a unit rate.
Removal, disposal, and what is already in place
Existing material that is wet, compressed, contaminated, or delaminating has to come out before anything new goes in, and removal carries its own labor, containment, and disposal cost. Where material has been damaged by a roof leak, the leak is a separate trade and a prerequisite. Insulating over an unresolved water problem hides it and wastes the installation.
- Removal and disposal of failed or saturated material
- Containment and protection of equipment, stock, and finished surfaces
- Any remediation that must be completed by others before insulation starts
- Verification that the substrate is dry and sound before application
Code, fire, and inspection requirements
Required thermal performance follows the energy code the jurisdiction has adopted, and adopted editions differ by state and are amended locally. Where foam plastic stays exposed, a thermal or ignition barrier may be required, which is an additional material and an additional inspection. These are not optional extras and they belong in the estimate rather than surfacing as a change order.
What a written estimate should itemize
A proposal you can actually evaluate names the following. If any are missing, ask before comparing it to anything else.
- The system being installed, by product type, and the assemblies it covers
- Area of coverage and the thickness or performance target it is priced to
- What was assumed about access, working height, and equipment
- Whether the building is occupied and what scheduling that requires
- Removal, disposal, and preparation included or excluded
- Any thermal or ignition barrier required where the system stays exposed
- Explicit exclusions, and what triggers a change in price
Comparing two estimates without being misled
Line the bids up against the seven items above before looking at the totals. In most cases a lower number is not a better price, it is a smaller scope: a thinner application, a cheaper system, no removal, or an assumption that the building will be empty when it will not be. Once the scope matches, the comparison is meaningful.
